Commercial Viability Index Calculator

Score any product on how hard it deserves to be pushed this Black Friday, based on discount depth, demand, on-site performance, margin, and real stock coverage.

This is a worked example of a rule I'd set up as a custom label in a Shopping feed, the kind of thing that identifies which products are most worth pushing on Google Ads before Black Friday hits. This calculator shows how it looks at the level of one product. In practice, a custom label like this gets built once and then applied automatically across your whole catalogue, which is generally a developer task. The weightings below reflect my own judgement, not a fixed standard, adjust them to fit your own catalogue, margins, and priorities.

1. Discount Depth

0 / 15
How big is the discount on this product? Scales linearly up to 50% off, which scores full points, this is about price appeal to the shopper.
0% = 0 points50%+ = full 15 points

2. Search Demand Trend

0 / 15
How is search demand for this product trending (e.g. Google Trends direction and level)?
Flat or declining0Strong upward trend

3. On-Site Sales Rank

0 / 20
Where does this product rank in on-site sales, per Google Analytics? Surfaces strong sellers Google Ads may not have pushed before.

4. New to Site

+0
Products in their first one to two weeks live get a launch push, added on top of the base score.

5. Margin Multiplier

0.00x
How much genuine margin is left once any discount has been applied? No margin left means there's no commercial point pushing this product hard, however well it scores elsewhere, so this acts as a multiplier, not an additive score.
No margin left = 0x0%Strong margin = 1x

6. Stock Multiplier

0.00x
Add each size, its share of historical sales, and whether it's currently in stock. This produces a size-weighted stock coverage multiplier — a product can score well everywhere else and still be zeroed out if the sizes people actually buy aren't available.
Weighted in-stock coverage: 0% → multiplier 0.00x
(0% coverage = 0x · 50% coverage = 1x · 100% coverage = 2x)

How to read this: higher scores mean stronger candidates for dedicated, more aggressively bid campaigns or asset groups this Black Friday. Low scores, especially ones dragged down by the margin or stock multipliers, are candidates for lighter spend or exclusion, regardless of how well they'd otherwise score.

Want this built into your actual feed?

Turning this into a live custom label is generally a developer task, most in-house or agency dev teams can set this up from the logic above. If you'd rather not build it yourself, I work with businesses to design and implement a bespoke version of this scoring model for their own catalogue and priorities. Drop your details below and I'll get back to you.

Disclosure: this calculator and the scoring model behind it are my own work, built to accompany my Black Friday 2026 article for PPC Hero, and I offer paid consultancy to build bespoke versions of it.
