Have you tested and optimised ChatGPT Ads targeting before Black Friday week, not during it?
Have you segmented products into separate ad groups by category and customer need, rather than one blended campaign?
Have you set a hard spend cap you're comfortable losing if the platform underperforms?
Have you defined a clear point at which you'll pause and reassess, rather than letting Black Friday urgency push more budget in?

The Fight for Margin
Have you identified which specific SKUs actually carry enough margin to discount, rather than assuming a blanket discount applies account-wide?
Have you built campaigns or asset groups around margin tier, not just category?
Are your bidding strategies reflecting tiered, selective discounting rather than an even, storewide assumption?

Starting in October
Have you phased budget across the full Black Friday window, not just the traditional late-November peak?
Are you prepared to go live before competitors who are waiting for late November?
Have you checked whether your key competitors have historically launched early, and built a response plan either way?

Automation & Campaign Structure
Have you split top and bottom performing products into separate campaigns or asset groups with different target ROAS levels, rather than leaving them blended?
Do your campaigns have manual override capability if PMax's learning curve can't keep pace with the sale window?
Have you reviewed which products are new to Black Friday bidding history, and flagged them for closer manual monitoring?
The basics still matter
None of the above works if the underlying tracking and data infrastructure isn't solid. Don't skip these.

Enhanced Conversion Tracking
Is Enhanced Conversions properly configured and verified before the sale period starts, not discovered broken mid-sale?
Have you tested that conversion values are passing through correctly for discounted pricing, not pre-discount pricing?
Have you checked offline/in-store conversion imports if relevant to your business?

Stock Data Integration
Is your product feed pulling live stock levels, not a cached or delayed snapshot?
Have you set up automated exclusions or bid adjustments for products that go out of stock mid-sale?
Have you built a manual escalation process for when automated stock signals lag reality?

Reporting
Do you have a Black Friday-specific reporting view separate from your standard monthly dashboard?
Have you agreed reporting cadence and escalation thresholds with stakeholders before the sale starts, not during it?
Have you built in a post-Black Friday review slot to capture learnings while they're fresh?
